The AI-First Playbook is sharp, timely, and right to call out incrementalism. It correctly identifies the trap of pilots, the need for structural bets, and the shift from “AI as a tool” to “AI as an operating model.” But it’s missing three critical realities that determine whether any of this actually works inside an enterprise. ⸻ 1. It Underestimates the Biggest Barrier: Benign, Compliant Resistance The hardest part of AI-first is people. Enterprises experience compliant resistance staff who agree, attend the workshops, follow the policy… but quietly do not adopt tools that reduce their perceived value or change their role. This isn’t sabotage. It’s human nature in systems not built for automation or augmentation. Without confronting this, organisations see: • Shadow processes • Partial adoption • Slow decision cycles • Governance drift AI transformation is a sociotechnical problem, not a technical one. ⸻ 2. It Ignores the 2–3 fold Cost and Complexity to Move from Pilot to Safe Production Pilots are cheap. Production AI is not. Enterprises must multiply effort—often 2–3×—to meet requirements for: • Guardrails, red-teaming, safety mesh • Data classification & grounding • Zero-retention & contractual controls • Monitoring, drift detection & MLOps • Audit trails & regulatory compliance (GDPR, SOCI, AI Act, ISO 42001) • Human-in-the-loop escalation • Security review & trust boundaries This is why most pilots stall. Not because leaders lack ambition but because safe AI is exponentially harder than demo AI. The playbook is silent on this uplift, which risks encouraging under-scoped “AI-first” promises. ⸻ 3. It Doesn’t Acknowledge the Personal Risk Executives Carry AI-at-scale is not a neutral leadership decision. Executives know that: • AI errors become public • AI compliance failures trigger board attention • AI misuse and hallucinations create brand damage Without guidance on safety, governance, and organisational readiness, “move fast” becomes an unreasonable career gamble. Speed without safeguards is simply not credible for regulated industries. ⸻ What the Playbook Needs to Add To be enterprise-ready, it needs: A. A chapter on human dynamics & resistant behaviours Role impacts, incentives, and culture design. B. A realistic “pilot → production → MLOps” cost model Reflecting the 2–3× uplift in governance, assurance, and operations. C. A governance-first framework Linking AI to ISO 42001, SOCI, GDPR/AI Act, incident reporting, RAI controls, and change management. ⸻ The AI-First Playbook is directionally right. But AI fails in the gap between ambition and operational safety. Until playbooks incorporate: • human resistance, • the real uplift to safe production, and • governance-first operating models… …enterprises will continue launching brilliant pilots that never make it into the core. AI-First is an organisational redesign with human, operational, and reputational consequences.

Week 2 of #AI_Managers is done. We've spent a lot of time talking about VALUE. No sexy "AI will transform everything" promises. The real question: How do you measure if this actually works? Time saved. Errors reduced. Costs per transaction. Proof of Value over Proof of Concept. Great session from Krzysztof🙇 Then Robert Pławiak from Polpharma showed us what this looks like in practice. 💊 They've focused not on a tool, but a safe space for experimentation. Guardrails with freedom. 🎯 They have both top-down and bottom-up programs. Leadership sets direction. Employees bring ideas. Measure everything. Celebrate innovation. The result? ~90 ideas with real potential in the pipeline (after the cherry picking process). 🚀 Because innovation isn't chaos, it's courage. Backed by process. 💪 But the biggest insight came from Bartek Pucek: "We've always onboarded people to use tools. We've never onboarded tools to understand our organization." Think about it. When you hire someone, you explain: → Who are our customers → What problems do we solve → How decisions get made With AI? Why do we think we can just plug it in? 🔌 No context. No organizational memory. No understanding of what makes a good customer versus a time-waster. So we automate broken processes. Build agents that decide without context. Create tools nobody trusts. New pattern emerging: 📋 Document your ICP (Ideal Customer Profile) first, 📊 Measure what matters, ⚡ Then automate. 💬 So... does your AI know who your customers are?
